Shipping for eCommerce MVPs: Flat Rate vs Live Rates vs 3PL

Shipping is the #1 reason for cart abandonment after hidden costs. Get your shipping strategy right from day one. Here's how each approach works and when to use it.

The Three Approaches

ApproachComplexityBest For
Flat rateSimpleMVPs, consistent product sizes
Live carrier ratesMediumVaried product sizes, transparency
3PL (third-party logistics)ComplexScale, hands-off fulfillment

How It Works

Charge a fixed amount regardless of order size or destination: "$5.99 flat rate shipping" or "Free shipping on orders over $50."

Pros

  • Simplest to implement (just add a fixed amount at checkout)
  • No API integrations needed
  • Predictable for customers
  • "Free shipping" is the most powerful conversion tool

Cons

  • You may lose money on heavy or distant orders
  • May overcharge on light items (feels unfair to customers)

Implementation

In Stripe Checkout, add a shipping_options array with your flat rate. Or calculate it in your order total before sending to Stripe.

Pricing Strategy

Calculate your average shipping cost across your product line, add 10-15% buffer, and set that as your flat rate. Or bake shipping into product prices and offer "free shipping."

Live Carrier Rates

How It Works

Integrate with carrier APIs (UPS, FedEx, USPS, DHL) to calculate real-time shipping costs based on weight, dimensions, and destination.

When to Use

  • Products vary significantly in size/weight
  • You ship internationally
  • Customers expect to choose shipping speed

Your products range from 1 lb to 50 lbs. If products are similar in size, flat rate is simpler and works fine.

3PL (Third-Party Logistics)

How It Works

A fulfillment company stores your inventory, picks, packs, and ships orders on your behalf. You send them inventory; they handle the rest.

When to Use

  • You're processing 50+ orders per day
  • You want to offer fast shipping nationwide
  • You don't want to handle fulfillment yourself

Options

3PLBest For
ShipBobDTC brands, 2-day shipping
Fulfillment by Amazon (FBA)Amazon + your own store
ShipMonkeCommerce startups

Skip for MVP

Handle fulfillment yourself until order volume justifies the 3PL cost ($3-$8 per order + storage fees).

The MVP Shipping Decision

Start with flat rate. It takes zero integration time, customers understand it, and you can launch today. Switch to live rates or 3PL only when order volume or product variety demands it.
