MVP Metrics That Matter: Activation, Retention, Revenue & More
Most MVPs track the wrong metrics. Page views, total signups, and social media followers feel good but don't tell you if the business is working. Here are the metrics that actually matter — with benchmarks and formulas.
The Pirate Metrics Framework (AARRR)
| Stage | Metric | Question It Answers |
|---|---|---|
| Acquisition | New visitors/signups | Are people finding your product? |
| Activation | Users who complete key action | Are new users experiencing value? |
| Retention | Users who return | Do users come back? |
| Revenue | Paying customers | Will people pay for this? |
| Referral | Users who invite others | Do users love it enough to share? |
For an MVP, focus on Activation and Retention first. Revenue and referral come later.
Activation Metrics
Activation measures whether new users experience your product's core value.
How to Define Your Activation Event
The activation event is the specific action that, once completed, correlates strongly with long-term retention.
Examples:
| Product Type | Activation Event |
|---|---|
| SaaS tool | Completed first task using core feature |
| eCommerce | Completed first purchase |
| Social app | Added first connection or posted first content |
| Analytics tool | Connected first data source |
| Project management | Created first project with tasks |
Activation Benchmarks
| Metric | Poor | Average | Good |
|---|---|---|---|
| Signup-to-activation rate | <10% | 10-25% | >25% |
| Time to activation | >7 days | 1-7 days | <1 day |
| Onboarding completion | <30% | 30-60% | >60% |
Retention Metrics
Retention is the single most important metric for an MVP. It answers the fundamental question: do people keep using this?
Cohort Retention
Track what percentage of users return at specific intervals:
| Timeframe | Poor | Average | Good | Great |
|---|---|---|---|---|
| Day 1 | <20% | 20-40% | 40-60% | >60% |
| Day 7 | <5% | 5-15% | 15-30% | >30% |
| Day 30 | <2% | 2-8% | 8-20% | >20% |
SaaS-Specific Retention
| Metric | Formula | Target |
|---|---|---|
| Monthly churn rate | (Churned customers / Start-of-month customers) x 100 | <5% |
| Net revenue retention | (Start MRR + Expansion - Contraction - Churn) / Start MRR x 100 | >100% |
| Logo retention | (Retained customers / Start-of-month customers) x 100 | >95% |
eCommerce-Specific Retention
| Metric | Formula | Target |
|---|---|---|
| Repeat purchase rate | Returning customers / Total customers x 100 | >20% |
| Customer lifetime value | Average order value x Purchase frequency x Customer lifespan | >3x CAC |
Revenue Metrics
SaaS Revenue
| Metric | Formula | What It Tells You |
|---|---|---|
| MRR | Sum of all monthly subscription payments | Total recurring revenue |
| ARR | MRR x 12 | Annual run rate |
| ARPU | MRR / Total paying customers | Revenue per customer |
| LTV | ARPU / Monthly churn rate | Total revenue per customer over lifetime |
| CAC | Total acquisition cost / New customers | Cost to acquire one customer |
| LTV:CAC ratio | LTV / CAC | Business viability (target: >3:1) |
eCommerce Revenue
| Metric | Formula | What It Tells You |
|---|---|---|
| AOV | Total revenue / Number of orders | Average purchase size |
| Revenue per visitor | Total revenue / Total visitors | Marketing efficiency |
| Conversion rate | Purchases / Visitors x 100 | Store effectiveness |
| Gross margin | (Revenue - COGS) / Revenue x 100 | Profitability per sale |
Engagement Metrics
| Metric | What It Measures | How to Track |
|---|---|---|
| DAU/MAU ratio | Daily engagement intensity | Analytics |
| Session duration | Depth of engagement per visit | Analytics |
| Feature adoption | Which features users actually use | Event tracking |
| NPS (Net Promoter Score) | User satisfaction and loyalty | Surveys |
DAU/MAU ratio benchmarks:
- <10% = Low engagement (most MVPs start here)
- 10-25% = Moderate engagement
- 25-50% = High engagement
- 50%+ = Exceptional (social apps, daily-use tools)
The MVP Dashboard: Track These 5 Numbers Weekly
| # | Metric | Why |
|---|---|---|
| 1 | New signups | Is acquisition working? |
| 2 | Activation rate | Are new users finding value? |
| 3 | Week-1 retention | Are users coming back? |
| 4 | Revenue (MRR or GMV) | Is the business model working? |
| 5 | NPS or satisfaction | How do users feel? |
Update these every Monday. Look for week-over-week trends. If all 5 are improving, you're on the right track.
Vanity Metrics to Ignore
| Vanity Metric | Why It's Misleading | Better Metric |
|---|---|---|
| Total signups | Includes inactive users | Activated users |
| Page views | Traffic without action | Conversion rate |
| Social media followers | Audience, not customers | Revenue from social |
| App downloads | Installs without usage | DAU/MAU |
| Time on site | Can mean confusion, not engagement | Task completion rate |
Final Thoughts
Metrics should drive decisions, not decorate dashboards. For your MVP, focus obsessively on activation and retention. If users aren't activating, fix onboarding. If they're not returning, fix the core product. Revenue follows retention — not the other way around.
